How to do a free SEO competitor analysis, step by step

A free SEO competitor analysis compares your site with three to five competitors on four things: which pages they have that you lack, which queries they answer that you do not, how their pages are structured, and which technical signals they get right. You can do all four with Search Console, a free crawler, and a free competitor analysis tool, and finish with a ranked list of pages to build or improve.

Paid suites make competitor analysis look like a matter of exporting a keyword gap report. The free method is slower but produces something more useful: an understanding of which page types and intents your competitors cover that you do not, grounded in your own Search Console data. This guide walks through choosing competitors, comparing page inventories, comparing query coverage, reading page structure, and converting the findings into a prioritised list of pages to build.

01

Step one: choose the right competitors

Your SEO competitors are the sites that rank for the queries you want, which may not be your business competitors. Take twenty queries from Search Console where you appear between positions 5 and 40, search each, and note the domains that appear repeatedly on page one. The three to five that recur are your competitor set. Include one site that is clearly larger than you; the gap it reveals is your roadmap even if you cannot close it this quarter.

02

Step two: compare page inventories

Fetch each competitor's sitemap at /sitemap.xml or from their robots.txt, or crawl the site with a free crawler capped at a few hundred URLs. Group their URLs by path pattern: /blog/, /compare/, /alternatives/, /tools/, /templates/, /integrations/, and so on. Do the same for your site. The comparison usually shows a whole page type you lack, such as comparison pages or free tools, before it shows any keyword gap. That is the highest-value finding because one page type can represent dozens of pages.

Step three: compare query coverage using your own data

Export 90 days of queries from Search Console with impressions and position. This is the one dataset no competitor has. For each query where you rank between 11 and 40, search it and record which competitor page ranks above you and what type of page it is. Patterns emerge quickly: a competitor's comparison page beating your blog post, or a competitor's dedicated tool page beating your general feature page. Each pattern is a page to build or restructure.

A free competitor analysis tool can speed this up by comparing two URLs or domains on visible content, headings, and structured data. SerionFlow's free SEO competitor analysis tool does this without an account.

04

Step four: read how their winning pages are built

Open the competitor pages that beat you and note the structure: word count, number of H2 sections, presence of a direct answer near the top, tables, FAQ sections, schema types, internal links to related pages, and how recently the page was updated. Fetch the page with JavaScript disabled to see what a crawler sees. The structural gaps are often larger than the content gaps and are cheaper to close.

  • Direct answer in the first paragraph?
  • Tables with real numbers?
  • FAQ section with FAQPage schema?
  • Full content in the static HTML?
05

Step five: check the technical basics

Compare robots.txt, sitemap validity, canonical handling, title and meta description quality, and page speed on the pages that compete directly. Free checkers exist for each of these. Technical parity rarely wins on its own, but a technical deficit can neutralise a content advantage, and it is the cheapest category to fix.

06

Step six: turn findings into a ranked page plan

List every page or page type the analysis surfaced, score each by the impressions you already have for related queries, the competitor's position, and the effort to build, and sort. Build from the top. Re-run the analysis quarterly, since competitor sets shift. Teams that want this loop automated can use a platform that studies competitor domains and Search Console together; SerionFlow's opportunity map is built from exactly these inputs and proposes pages ranked by evidence.

Step by step

  1. 01

    Pick competitors from the SERPs

Search twenty of your position 5–40 queries and record the domains that recur on page one; take the three to five most frequent.

  2. 02

    Compare page inventories

Pull each competitor's sitemap or crawl a few hundred URLs, group by path pattern, and compare counts per page type against your own site.

  3. 03

    Compare query coverage

Export your Search Console queries, and for each position 11–40 query note which competitor page type outranks you.

  4. 04

    Analyse winning page structure

Open the competitor pages that beat you, fetch with JavaScript off, and record structure: answer capsule, tables, FAQs, schema, internal links, freshness.

  5. 05

    Check technical parity

Compare robots.txt, sitemaps, canonicals, titles, descriptions, and speed with free checkers and fix any deficit.

  6. 06

    Rank and build

Score each finding by existing impressions, competitor position, and effort; build from the top and re-run quarterly.

Frequently asked questions

Can I do a real SEO competitor analysis without paid tools?

+

Yes. Search Console gives you query and position data no paid tool has for your site, sitemaps and free crawlers give you competitor page inventories, and free analysis tools compare page structure. Paid suites add backlink and keyword-volume data, which is useful but not required for a page plan.

How many competitors should I analyse?

+

Three to five, chosen by who actually ranks for your target queries. Fewer misses patterns; more becomes a report nobody acts on. Include one competitor that is clearly larger so the analysis shows the shape of the market, not just the next step.

What is the most valuable output of a competitor analysis?

+

A ranked list of pages or page types to build or restructure, scored by the impressions you already have for related queries, the competitor's position, and effort. Keyword gap lists without a page plan rarely change anything.

How often should I repeat it?

+

Quarterly, or whenever a new domain starts appearing repeatedly on page one for your queries. Competitor sets shift as sites add page types, and a quarterly rerun catches new gaps while they are still small.

Can this analysis be automated?

+

Partly. Platforms that study competitor domains alongside your Search Console data can produce the page plan automatically. SerionFlow builds an opportunity map from a site scan, competitor domains you add, market research, and search performance, then generates review-first drafts for the opportunities you approve.
